# AI Adoption Is Easy to Count. Can Your Law Firm Show Clients What Improved?

A firm can tell you how many people have an AI license. It may even know how many prompts they submitted last month. Ask what changed for clients, though, and the answer often gets fuzzy.

That gap is appearing well beyond legal services. In a [2026 Bain & Company study of 1,397 senior marketing and finance executives](https://www.bain.com/insights/ai-in-marketing-how-leaders-achieve-double-the-revenue-impact/), only 6% of marketing organizations said AI was delivering significant performance impact. Organizations with stronger overall growth were more likely to coordinate their AI strategy, redesign workflows, and focus on customer needs. This was a cross-industry survey based partly on respondents' assessment of AI's contribution. It does not prove that those practices caused growth in law firms.

The question it raises is still useful: If your firm says AI is improving service, what evidence can you put in front of a client?

## Start With a Client Problem

Choose one workflow where the client feels delay or friction. For a plaintiff firm, that might be the time between a web inquiry and a useful first conversation. For a corporate practice, it might be the time from receiving a contract to giving the client a decision-ready recommendation.

Write down the current process before changing it. Who receives the request? Where does information get entered twice? When does a lawyer review the work? What does the client receive, and how long does it take? If the firm cannot answer those questions, an AI tool will make a poorly understood process faster without necessarily making it better.

Pick one outcome the client would recognize, then add a quality check. A shorter turnaround matters only if the advice is sound and the client can act on it.

## Measure Four Things Clients Can Feel

**1. Access and intake.** Track the time from inquiry to first meaningful response, the share of inquiries that receive a response within the firm's service standard, and the share that turn into qualified consultations. If AI assists with triage or follow-up, compare those measures with a baseline. A fast automated acknowledgment is useful, but it is not the same as a useful conversation.

**2. Turnaround.** Measure elapsed time from a complete client request to a reviewed deliverable. Record both the median and the slower cases; an average can conceal the matters that leave clients waiting. Separate the time saved in drafting from the time added for checking, revising, and approval.

**3. Client experience.** Ask clients whether the result was timely, understandable, and useful for their next decision. In ongoing matters, monitor updates delivered when promised and questions that require a second explanation. A task can become more efficient inside the firm while becoming more confusing outside it.

**4. Quality and risk.** Sample completed work for substantive corrections, missing facts, citation errors, confidentiality issues, and rework. Name the lawyer or team member responsible for review. Faster output that creates more corrections is a cost, even if the software dashboard calls it a productivity gain.

These measures can be tracked in a CRM, matter system, or simple shared scorecard. The important part is consistent definitions and a person who owns the data.

## Make the Comparison Fair

Record a baseline before the pilot. Compare similar matter types and complexity levels over a defined period, and note staffing or marketing changes that could also affect the result. A small sample may be enough to decide whether to keep testing; it is rarely enough for a sweeping public claim.

Suppose an intake team introduces AI-assisted summaries of consultation calls. The test is not how many summaries the system produces. Look at whether staff enter fewer incomplete records, whether attorneys spend less time reconstructing facts, whether consultations move to the next step faster, and whether prospects receive clearer follow-up. Review a sample of summaries against the recordings, with appropriate privacy controls. If the team saves ten minutes per call but misses a critical fact, the pilot needs repair.

Then ask what the time saved was used for. Did the firm respond to more qualified prospects? Did attorneys spend more time on advice? Did clients receive a decision sooner? An internal time saving is a starting point, not the final result.

## Have the Pricing Conversation Early

Corporate counsel at a [2026 Thomson Reuters Institute forum](https://www.thomsonreuters.com/en/institute/articles/what-ai-cant-replace) described a practical expectation: explain how AI affects turnaround, scope, and billing, while preserving the judgment clients hire lawyers to provide. Those comments came from a panel, not a representative client survey, but they expose a question firms should be prepared to answer.

The answer will differ by matter. Faster work may support a predictable flat fee, a shorter deadline, a broader scope, or more frequent guidance within the same budget. Clients should understand what they are buying, what a lawyer will verify, and when a change in scope will change the price. Silence leaves the client to make its own assumptions.

## Put the Evidence in the Conversation

At the end of a pilot, give the practice leader a one-page account: the starting measure, the result after implementation, the number and type of matters reviewed, the quality findings, and the limits of the comparison. Ask a client whether the improvement addressed a problem they actually had.

That account is more credible than a claim that the firm is “AI-forward.” It also tells the firm where to invest next. If turnaround improved but client updates still lag, the next problem may sit in workflow ownership or CRM discipline rather than the model.
